A season with no off-season
Volleyball has a feature football fans struggle to picture: the calendar has no real break. For national teams, summer belongs to the VNL, where each side plays dozens of sets across three weeks and three continents. Autumn brings continental qualifiers and world championships. From October to April the stars return to their clubs for a domestic season lasting more than half a year, two matches a week plus overnight buses between cities.
With the cycle pointing towards Los Angeles 2028, Olympic places still run through the world ranking, where every VNL match carries points. Which means no match is genuinely harmless.
That pressure is not shared evenly. A team with real depth can rotate through the pool stage and still bank points. A team with seven starters and five substitutes who have never taken the floor in a deciding set turns every match into a physical gamble, and that gamble only becomes visible in March, when the legs no longer jump to the same rhythm they had in October.

The stuck rotation
Volleyball is the only sport whose rules generate a six-step cycle. Every time a team wins back the serve, it must rotate one position. After six such wins it is back where it started. Across those six rotations the structure changes each time: who is front row, who is back row, which position the main attacker occupies, whether the setter has to run in from the back.
Which means a team is never uniformly strong or weak. It is strong in three rotations and weak in the other three, and full-match averages flatten that asymmetry away.
I call the phenomenon a stuck rotation: a rotation in which a team keeps conceding runs, and because of the rotation rule it cannot escape until it wins back the serve. To escape, it must win a rally from the worst position it owns. That is a structural trap, and it is nobody's personal mistake.
My way of measuring it is crude, and I say so up front: for each rotation I record points scored minus points conceded across the season. After roughly twenty matches the figures stop being scattered. They sort into two clear groups. One set of rotations runs consistently positive, one runs consistently negative, and the negative group almost always sits in the two rotations where the setter has to run in from the back row.
This is where data starts to help, and also where it starts to be able to lie.
Why kill percentage is not enough
Official statistics hand us a hitter's kill percentage. Forty-five per cent of attempts converted is considered good. But kill percentage only counts rallies that ended in a point. It does not count the ball that touched the block and flew out, it does not count the ball stuffed straight down, and it does not count the swing that went into the net.
Efficiency is what tells the story: kills minus errors minus times blocked, divided by total attempts. A hitter can post forty-five per cent kills and a negative efficiency in the same match. Kill percentage says she produced some beautiful swings. Efficiency says she is hurting the team.
When a rotation gets stuck, kill percentage usually dips only a few points, while efficiency collapses. The reason sits in the quality of the first contact.
The first pass is the leading indicator
In volleyball, the perfect-pass rate is the share of first contacts delivered to exactly the right spot for the setter, good enough for the setter to run a tactical combination. When that rate is high, the setter has four options and can deceive the block. When it drops below a certain threshold, the options fall to two, then to one: a high ball to the wing and let the attacker solve it alone.

That is an out-of-system attack. It can still score. But its success rate is far lower and, worse, it tells the opposing block exactly where to stand.
What I want to stress, from my own experience watching matches live: the perfect-pass rate is a leading indicator; the kill rate is a lagging one. It warns you roughly half a set early, which is time enough for a coach to change personnel before the scoreboard admits there is a problem.
That threshold differs from team to team, which is why I distrust normalised comparisons across leagues. A team with a setter who handles bad balls well can live with a lower first-pass rate. A team with two outside hitters instead of one can live with more high balls to the wing. There is no shared threshold.
Two-for-three, and the maths of three attackers
Because substitution allowances are limited, a specific kind of swap emerged: replacing the front-row middle blocker and setter with a backup setter and an opposite, preserving three attackers in the front row, then reversing the swap when those two rotate to the back. The trade calls it the two-for-three.
It is an elegant solution on paper and a trap in practice. Every execution burns part of the substitution allowance and, more importantly, forces the setter to work with an opposite who has not trained alongside her all week. Teams that lean on it heavily tend to reveal this late in the season: the connection count between setter and backup opposite is very low, and the attack-error rate in that exact rotation climbs.
The question I always ask when I see a team run it is this: are they fixing a fitness problem, or hiding a squad-building one? The two answers lead to completely different transfer windows.

The aggressive serve: a cost that gets misread

Block and defence: a pair you cannot split
Blocks per set is the second most quoted statistic after kill percentage, and it misleads in the same way. A block only counts as a point when the ball hits the opponent's floor. But most block touches do not end rallies; they redirect the ball, slow it down, and hand the defence a rescue chance.
If a team blocks little and digs a lot, the box score calls them weak at the net. But the system may be designed exactly that way: block to slow, defend to convert. To judge it properly you must pair blocks with digs inside a single unit of analysis, and in my view inside a single rotation.
The sunken part, and one evening without data
This season I built a tracking sheet for a volleyball team in Japan: every rally logged by rotation, with first-pass quality, attacker position and outcome.
One night, after a five-set match, I opened the sheet and found it empty. I remembered being in the gym the whole time. I remembered the set scores. I even remembered the coach standing up in the fourth. But the spreadsheet held nothing.
I sat for a long while in front of that white screen and had to admit something uncomfortable: data does not lie, but the person selecting data is very good at lying. The first person who could lie was me — the one with a vivid memory of the match and a blank page to fill.

We assume the box score is a photograph of the match, and the analyst's job is to read the photograph. But the box score is a curated photograph — someone decided a block touch is not an event of its own, that a missed serve is an error rather than an expense, that a stuck rotation is a story about individuals rather than structure.
If we only count what shines, we will always conclude that losing teams lacked light. That conclusion cannot be falsified, and therefore it is useless.
The way out is simple and, unfortunately, slow: count the things that do not shine. Count the average first pass. Count the plays that forced the opponent to commit bodies to one side. Count the differential of every rotation. And accept that most of what decides a season will never become a thirty-second clip.
Here I want to tell an old story. When I was a journalism student in Nagoya I ran a blog using sensors strapped to the shoes of amateur four-hundred-metre runners, and I publicly predicted that an unknown student would break the national record. Back to the season. The thing that struck me most over the past two months involves no individual. It is a resemblance among teams rated below the top tier.
These teams play well in the first two rotations, because there the main attacker is still front row and the first pass still holds a two-receiver structure. Once the main attacker rotates to the back, their differential turns negative, and it usually does not recover until the set ends. They win the sets that start well and lose the sets where the opponent serves first into their known weak rotation.
That is a fixable problem. It needs a second outside hitter reliable enough to share the load, or a middle blocker who can score quickly inside the weak rotation, or simply a setter willing to accept a bad ball and set the wing at a different tempo. All three options take time — a season, sometimes more.
And this is the point I consider most important about professional volleyball: final standings are not decided in the big matches. They are decided in seven unremarkable fixtures in mid-January, when a team meets an inferior opponent and still walks out with the weak rotation everyone already knows about.
What is worth doing with the rest of the season
I still keep that blank page in the notebook. Every time I open it, it reminds me that my job is not to tell a good story but a true one, and the two usually collide around eleven at night.
If there is one thing worth doing with the rest of this season, it is to recount the rotations nobody counts: the rotation of the bottom team, the rotation in which a twenty-year-old hitter has to learn to receive a bad ball, the rotation even the coach may not see because he is looking at the scoreboard.
An annual season does not reward moments. It rewards repeating one boring thing correctly, six times a cycle, for seven months.
